What AI Transformation Actually Looks Like for a $100M-$1B Company
For a company between $100M and $1B in revenue, AI transformation is a series of operational decisions - about governance, training, tooling, and measurement - made in a specific order, repeated in cycles, and owned by leadership rather than IT. It looks less like a software rollout and more like building a new organizational muscle. From the outside, the companies getting it right don’t look that different from those who are sitting pretty with their status quo. From the inside, they work differently than they did 18 months ago.
Here's what that actually looks like in practice.
What Makes Mid-Market AI Transformation Different?
Enterprise companies have dedicated AI teams, transformation budgets, and the luxury of running parallel workstreams. Small companies move fast because there's less to coordinate.
Mid-market companies - the $100M to $1B range - have neither of those advantages. They have real organizational complexity (multiple functions, departments, management layers) without the resources to run a large-scale transformation program. They also have more to lose from getting it wrong: a bad AI rollout at a 300-person company touches a much higher percentage of the workforce than it does at 30,000.
This is why most mid-market AI transformations stall. They're designed for a company that doesn't exist - either too enterprise-heavy in their governance approach, or too startup-casual in their tooling. The program that works is the one built for the actual organizational reality.
What the First 90 Days Looks Like
Not a task force. Not a vendor selection process. Not a company-wide training day.
The first 90 days of a real mid-market AI transformation covers three things:
A baseline audit. Before any investment, you need a clear picture of where the organization actually is: which tools are already in use (including the ones IT doesn't know about), where the data handling risks are, and which functions have the most to gain from AI in the next quarter. A governance foundation. We use the Three Fences Model model from my book, Swan Dive Backwards. (Read more about it in this post: How to Build an AI Governance Framework That Enables Speed, Not Bureaucracy) One page per fence, not a compliance document. What data goes into AI tools and what doesn't. How AI output gets reviewed before it reaches a client or decision-maker. Who gets access to what, and in what order. This is the Three Fences Model - and it takes a week to set up, not a quarter.
A targeted training sprint. Not everyone at once. Start with the two or three functions where AI has the clearest productivity leverage - typically marketing, business development, and operations. Train them properly, not with a demo. Build repeatable workflows. Measure what changes.None of this requires a new platform purchase. Most of it runs on tools the company already has.
What the First Year Actually Looks Like
By month three, the companies that are doing this well have a governance baseline in place, a trained cohort of 20 to 50 people, and at least one function producing measurable results.
By month six, that cohort is training their peers. The governance model has been tested by a real edge case or two and updated accordingly. A second wave of tooling decisions gets made - this time informed by actual usage data rather than vendor demos.

The second pass is faster than the first.
The third will be faster still.That's what compounding looks like - operational rather than dramatic.
What It Does Not Look Like
AI transformation for mid market companies does not look like a six-week AI pilot that produces a case study and then stops.
It does not look like buying an enterprise AI platform before the organization has the training foundation to use it. That's the mid-market equivalent of buying a race car before anyone in the company has a driving license.
It does not look like an AI strategy that lives in a slide deck but has no named owner, no measurement framework, and no recurring review cadence.
And it does not look like shadow AI running across the organization while leadership assumes the official tools are being used.(Read: "What Is Shadow AI?") By month six of a real transformation program, leadership should have a clear picture of what's happening across the organization - not a comfortable assumption.
The Decisions That Determine Whether It Compounds or Stalls
Three decisions, made early, determine the trajectory of the whole program.
Who owns it. Not a committee. One person with a clear mandate from the CEO. At the mid-market level this is usually the COO, CMO, or a newly appointed head of AI - someone with operational authority, not just an advisory role.
What the 90-day measurement is. One number per function. Time saved per week. Proposal quality score. Outbound response rate. It doesn't matter what the metric is as long as it's specific, tracked, and reviewed by leadership. Without a number, the program exists in a permanent state of "seems to be going well”.
When training is recurring, not one-time. The tools change every quarter. What your team needs to know in Q1 is different from what they need in Q3. Companies that build a quarterly training cadence in the first six months are still running the flywheel two years later. Companies that run one training day in January are starting over every year.
