How CEOs and CMOs Should Lead AI Change Management
CEOs and CMOs lead AI change management by making four decisions: what the organization is allowed to do with AI, who gets trained first, how success gets measured, and what happens when it goes wrong. Everything else - the tools, the pilots, the vendors - is downstream of those four calls.
Most companies get this backwards. They start with the technology and hope culture catches up. It doesn't. The result is a graveyard of AI pilots that proved something worked in a six-week sprint, then quietly died when the task force disbanded.
Here's what executive-led AI change management actually looks like.
Why This Is an Executive Problem, Not an IT Problem
IT can deploy a tool. IT cannot change how 200 people think about their jobs.
AI change management is a culture problem first and a technology problem second. That makes it an executive problem. The CEO sets what's permissible. The CMO determines what "good" looks like in their function. When neither of them is visibly leading the change, middle management fills the vacuum with the most conservative interpretation possible: don't touch it until we know what the rules are.

Executive visibility is the single biggest predictor of whether AI adoption compounds or stalls.
The Four Decisions Every Executive Needs to Make
You don't need a 90-day transformation roadmap before you start. You need answers to four questions. Everything else follows.
1. What's in and what's out?
Not a 40-page AI policy. One page. What data is approved to enter AI tools? What's off-limits? What's the grey zone and who makes the call?

And the one most organizations skip because it feels like a legal problem. It's not. It's a leadership decision. Make it.
2. Who gets trained first?
The answer is not "everyone", That's how you get a generic lunchtime demo that changes nothing.
Train the people whose jobs have the highest AI leverage first: the ones doing the most repetitive research, writing, summarizing, or outreach. Then let them train their teams. Capability spreads faster when it comes from peers who've already done the work.
3. What does "working" look like?
If you can't answer this, you don't have an AI experiment, not an AI strategy.
Pick one metric per function. Time saved per week. Response rate on outbound. First draft quality score. It doesn't have to be sophisticated - it has to be specific. Without a number, every AI initiative dies in the "this feels useful but we can't prove it" phase.
4. What's the recovery plan when it goes wrong?
It will go wrong. An AI output will be incorrect, embarrassing, or both. The question isn't whether you'll have an incident - it's whether you have a response protocol before it happens or after.
Define it now: who reviews AI-generated content before it reaches a customer? Who's the escalation point? What's the rollback procedure for a tool that isn't working? Executives who answer this in advance build trust. The ones who answer it retroactively lose it.
The Most Common Executive Mistake
Delegating it entirely.
"We have an AI task force" is not executive leadership. Task forces have Gantt charts. AI transformation doesn't.
The second most common mistake: treating the first round of training as done. AI literacy isn't a box to check in Q1. The tools change every quarter. Your competitors' capabilities change every quarter. What your team needs to know in April 2026 is different from what they'll need in October 2026.
Build the training into a recurring loop, not a one-time event.
What This Looks Like in Practice

The first turn is the hardest. It requires the CEO or CMO to personally model the behavior - show up at a training session, share an AI workflow publicly with their team, reference an AI-assisted output in a meeting.
It sounds small. It isn't. When leadership uses the tools visibly, permission to experiment spreads through the organization. When leadership delegates AI to a committee and never mentions it again, the message received is: this isn't actually a priority.

Make the four decisions above before you buy anything else
Find three people in your organization already using AI - officially or not - and put them in front of the rest of the team
Set one measurable outcome per function for the next 90 days
Show up to at least one training session yourself
